It took a pretty embarrassing moment with a client to get me to admit this but our storage setup is genuinely the bottleneck in our entire operation right now. We do consumer goods fulfilment for a handful of retail clients out of Ajman and for the past few months our pick and pack times have been creeping up in a way I kept blaming on staffing and volume. Turns out when I actually stood in the warehouse and watched how the team was moving around, the physical layout is forcing people to take unnecessarily long paths and double back constantly because related stock isn't grouped in any meaningful way. That sounds obvious but it really wasn't how I was thinking about it before, I was basically just trying to fit as much in as possible rather than thinking about how it all needs to be accessed under time pressure. What I'm trying to figure out now is whether we need to reconfigure the whole space at once or whether there's a smarter way to phase it so we don't completely disrupt current orders while we make changes. Has anyone restructured an active fulfilment warehouse without grinding operations to a halt in the process?
